AI Knowledge Base Template: How to Structure Internal AI Product Knowledge

TL;DR

AI products accumulate specialized knowledge rapidly: evaluation methodology, prompt libraries, model comparison results, failure taxonomies, quality standards, and lessons learned from incidents. Without a structured knowledge base, this knowledge lives in individual heads and Slack threads — lost when people leave, invisible to new team members, and impossible to reason across. This template covers what to document, how to structure it, and how to keep it current.

The AI Knowledge Base Structure

A well-structured AI product knowledge base has five major sections, each serving a different audience and purpose. The structure below is designed to be immediately useful to a new team member and continuously valuable to experienced practitioners.

Section 1: Model and Infrastructure

Current model(s) in production with version numbers. Model comparison results and selection rationale. Infrastructure architecture overview. API providers, contracts, and cost tracking. Deployment and rollback procedures. Model update history with dates and rationale.

Section 2: Quality and Evaluation

Evaluation framework and scoring rubrics. Prompt evaluation library (the 100–200 representative prompts used for testing). Historical quality scores by model version. Known failure modes and their taxonomy. Quality monitoring dashboards and alert thresholds. Red team exercise results and remediation status.

Section 3: Prompt Engineering

System prompt library with version history. Effective prompt patterns by use case. Anti-patterns and prompts that reliably produce poor outputs. Prompt testing results and A/B experiments. Domain-specific prompt guides for each major user segment.

Section 4: Incidents and Lessons Learned

Post-mortem reports for all P0/P1 incidents. Root cause taxonomy. Changes made as a result of each incident. Leading indicators that predicted each incident (retrospectively). Open remediation items from past incidents.

Section 5: Product and Strategy

AI product vision and north star metric. Current quality standards and acceptance thresholds. Competitive benchmark results. User research findings specific to AI features. Roadmap decisions and the AI considerations behind them.

Key Document Templates

Model update record

Date deployed. Previous model version. New model version. Reason for update. Quality comparison results (before/after on your evaluation suite). Behavior changes observed. Rollback plan and trigger criteria. Post-deployment monitoring checklist.

Prompt experiment log

Experiment date. Prompt variant A (original). Prompt variant B (new). Evaluation methodology. Results by dimension (quality, accuracy, safety, latency). Winner determination criteria. Deployment decision and date. Ongoing monitoring plan.

Failure mode entry

Failure description with specific examples. Trigger conditions (what inputs cause this failure). Frequency estimate. Severity classification. Current mitigation in place. Open remediation work. Detection signal (how to know if this is happening in production).

Quality standard definition

Dimension name. Definition of what 'good' looks like. Scoring rubric (1–5 scale with concrete examples at each level). Minimum acceptable threshold. Target threshold. Measurement methodology. Review cadence.

Keeping the Knowledge Base Current

Trigger-based updates

Define triggers that require knowledge base updates: model deployment (updates Model and Infrastructure section), quality incident (updates Incidents section, Failure Mode registry), prompt experiment completion (updates Prompt Engineering section), competitive benchmark run (updates Strategy section). Trigger-based updates are more reliable than scheduled updates because they happen when knowledge is freshest.

Ownership assignment

Every section of the knowledge base should have a named owner who is responsible for keeping it current. The owner doesn't write everything — they're accountable for the section being accurate and up-to-date. Without named ownership, sections drift into staleness without anyone noticing.

Staleness signaling

Add 'last reviewed' dates to every document. Flag documents that haven't been reviewed in 90+ days with a visual indicator ('this document may be outdated'). Quarterly knowledge base review: each section owner does a pass to confirm accuracy and flag needed updates. Stale knowledge base entries are worse than no entries — they actively mislead.

Contribution culture

A knowledge base that only gets updated by the PM becomes a bottleneck and a single point of failure. Engineers who find a better prompt pattern should add it. Researchers who complete a competitive analysis should add the results. Build contribution into your team's working norms, not as a separate project but as part of how work gets done.

Knowledge Base Anti-Patterns

Building before you have content

New AI teams often spend weeks designing the perfect knowledge base structure before they have meaningful content. Start with one document per section — even if it's a stub. A simple, active knowledge base beats a complex, empty one. Design the structure to match the content you have, not the content you imagine you'll eventually have.

Duplicate information across systems

If prompt experiments are tracked in Notion, incidents are in Jira, and model comparisons are in a Google Sheet, nobody reads all three. Consolidate AI product knowledge into one system, even if it's imperfect. The value of a knowledge base comes from it being the single place team members look — fragmented knowledge systems get fragmented attention.

Too much process around contribution

If contributing to the knowledge base requires a review process, approvals, and formatting guidelines, contributions will drop to near zero. Make contribution as low-friction as possible: a free-form section where anyone can add notes, even if they're rough, is more valuable than a perfectly structured section that nobody updates.

No connection to decision-making

A knowledge base that nobody consults before making decisions isn't doing its job. Reference the knowledge base explicitly in decision documents: 'Per our model comparison results in the KB, we evaluated this alternative.' When teams see the KB informing real decisions, they start contributing to it.

Knowledge Base Launch Checklist

Initial setup

Five-section structure created in your team's documentation system. Named owner assigned for each section. Current model and infrastructure documented (at minimum: current model versions, cost structure, deployment process). Evaluation framework documented (at minimum: dimensions, scoring rubrics, current prompt library).

Contribution triggers defined

Written process for: model update documentation, incident post-mortem filing, prompt experiment logging, competitive benchmark recording. Each trigger has a named owner and a linked template.

First 90 days

At least one real contribution per team member. Knowledge base referenced in at least one significant product decision. First quarterly review completed. 'Last reviewed' dates added to all existing documents.
