AI Product Brief Template: Align Your Team Before You Build

TL;DR

Standard PRDs don't cover the questions AI features require: what quality threshold makes this feature trustworthy? What data is needed and is it available? What are the known failure modes? What is the human oversight model? This template gives AI PMs a brief format that aligns engineering, data science, design, and legal before any build begins — and surfaces the questions that kill AI projects early, when it's cheap to answer them.

Part 1: Problem and Opportunity

Before defining an AI solution, the brief must anchor the team on the user problem. AI briefs that start with the technology — 'we should use LLMs to...' — produce technology-push features. Briefs that start with the user problem produce need-pull features that users actually adopt.

User problem statement

One paragraph describing the user problem in user language. Who has this problem? How often? What do they do today to solve it? What does that cost them in time, effort, or accuracy? The problem statement should be written without mentioning AI — if it can't be written without AI, it's a solution in disguise.

Evidence and data

What evidence proves this problem is real and widespread? Customer interviews, support ticket analysis, usage data, survey results. Include sample size and recency. A problem statement without evidence is an assumption.

Why AI is the right solution

Explicitly justify why AI is better than a non-AI solution for this problem. Not every problem needs AI. 'AI is appropriate here because: the problem requires processing unstructured language at scale that rule-based systems can't handle, AND the quality requirement is achievable with current models.' Both conditions should be true.

Business case

What is the business value if this feature works? Revenue opportunity, retention improvement, cost reduction, or strategic positioning. Estimate the order of magnitude. If you can't make a business case, the feature shouldn't be in the brief.

Part 2: AI Approach and Quality Requirements

Proposed AI approach

What is the AI approach: prompt-based LLM, RAG, fine-tuned model, classifier, or multi-agent system? Why this approach over alternatives? What model or provider? If the approach is TBD, note that a feasibility spike is required before the brief can be finalized.

Note: Keep this descriptive, not prescriptive. The engineering team may have better ideas — brief them on the approach direction, not a locked implementation.

Quality threshold (the most important field in the brief)

What quality level must the AI achieve for users to trust and adopt it? Define the metric (accuracy, override rate, user satisfaction score) and the threshold (90% accuracy on internal test set). State the consequence of not meeting it: 'Below 85% accuracy, users will override the AI more than they use it — the feature provides negative value.'

Note: This field drives the feasibility spike, the evaluation plan, and the go/no-go decision for launch.

Data requirements

What data is needed to achieve the quality threshold? Is it available? Who owns it? Are there privacy or compliance constraints? For fine-tuned models: training data volume, labeling requirements, and refresh cadence. For RAG: knowledge base scope, freshness requirements, and ownership. Missing or insufficient data is the most common reason AI features fail to meet quality requirements.

Note: If data requirements are unclear, the brief is incomplete. Data questions must be answered before engineering begins.

Part 3: Risk Assessment and Constraints

Known failure modes

What are the anticipated failure modes? Where will the AI make mistakes? What is the severity of each failure mode — annoying, costly, or safety-critical? For each high-severity failure mode, describe the mitigation: human review gate, confidence threshold filter, or graceful degradation.

Bias and fairness risks

Does this AI feature have the potential to produce differential outputs by user group (demographic, linguistic, geographic)? What testing is planned to evaluate bias? Who is responsible for bias evaluation? Features that skip this question discover bias in production, which is more expensive to fix.

Privacy and data compliance

What user data is processed by the AI? Does inference involve PII? What is the data retention policy for AI inputs and outputs? What regulatory framework applies — GDPR, CCPA, HIPAA, sector-specific? Legal sign-off required before deployment: yes/no.

Human oversight model

What level of human oversight is required for this feature's outputs? Full human review before action, sampling review for quality assurance, or fully automated with anomaly alerting? The oversight model must be defined in the brief — not discovered after launch when an incident occurs.

Part 4: UX and Stakeholder Requirements

User experience requirements

How should the AI output be presented? How is uncertainty communicated? What happens when the AI is wrong? What does the onboarding experience look like? These questions must be answered in the brief so that design and engineering can work from explicit requirements, not assumptions. Attach wireframes or design references if available.

User control requirements

What controls must users have over AI behavior? Can they turn the AI feature off? Can they override outputs? Can they provide feedback? Explicit user control requirements prevent the common failure mode where users feel they have no agency over AI-generated content.

Stakeholder sign-off required

List each stakeholder and the specific sign-off they must provide before launch: Engineering (feasibility and quality), Legal (compliance review), Security (data handling), Design (UX approval), and any domain-specific reviewers. A brief without explicit sign-off requirements enables launches without proper review.

Part 5: Success Metrics and Definition of Done

Launch criteria

The specific conditions that must be true before this feature launches: quality threshold achieved (e.g., 90%+ accuracy on evaluation set), legal review complete, monitoring configured, human oversight process documented and tested. Launch criteria are binary — either met or not. 'Good enough' is not a launch criterion.

Primary success metric

The single metric that tells you whether this AI feature is succeeding — post-launch. Override rate, task completion rate with AI, user adoption rate, or quality rating. One primary metric prevents diffuse accountability. Secondary metrics are tracked but the primary metric is what determines whether the feature stays or gets pulled.

Quality floor

The minimum ongoing quality level required for the feature to remain in production. If quality degrades below this level, what is the response? Define the floor and the response protocol (alert, roll back, disable) before launch so the team is not making these decisions under pressure during an incident.

Review date

When will this feature be reviewed against its success metrics? 30 days after launch for initial assessment. 90 days for full evaluation. Set the date in the brief so the review is scheduled, not forgotten. AI features without review dates tend to remain in production indefinitely regardless of performance.
