Every product manager knows how to build a roadmap. But AI product roadmaps are fundamentally different. You cannot promise a feature will work by Q3 when model performance depends on data quality, training experiments, and user behavior you have not observed yet. Traditional date-driven, feature-based roadmaps set false expectations and erode stakeholder trust when AI timelines inevitably slip.

Never commit to specific model accuracy numbers or feature-level details in the Later horizon. Instead, commit to the outcome you are pursuing and the investment level. Say "We will invest one ML engineer for Q3 to explore personalization," not "We will ship personalized recommendations with 85% precision by August."

Outcome-Based Milestones for AI

Traditional milestones mark feature completion. AI milestones should mark capability thresholds and quality gates that unlock user value. Here is how to structure them.

Feasibility Milestone - Proves the AI approach can work at all. Example: "Model achieves 70% accuracy on test set, beating the rules-based baseline of 55%."

Business Impact Milestone - AI delivers measurable business outcomes. Example: "AI-powered feature drives 10% reduction in support tickets."

Scale Milestone - System handles production load reliably. Example: "P95 latency under 200ms at 10x current request volume."

Pro tip: Define a "kill criteria" for each milestone. If the feasibility milestone is not met after a timeboxed investment (e.g., 4 weeks), explicitly decide whether to pivot the approach, increase investment, or kill the initiative. This prevents zombie AI projects that consume resources without delivering value.

The Experiment Roadmap: Planning as a Series of Bets

The most effective AI roadmaps are structured as a series of experiments, each designed to reduce uncertainty. Instead of planning features, plan experiments with clear hypotheses, success criteria, and decision points.

Maximum investment before a go/no-go decision. Typically 2-4 weeks for exploratory experiments, 4-8 weeks for validation experiments.

What happens next? Move to the next experiment in the chain, scale to production, or expand scope.

What happens next? Pivot approach, reduce scope, try different data, or kill the initiative.

Chain experiments into sequences where each experiment reduces a specific risk. For example, a recommendation engine initiative might chain: Data feasibility (week 1-2) then Baseline model quality (week 3-4) then User acceptance (week 5-6) then A/B test in production (week 7-10).

Communicating the AI Roadmap to Stakeholders

Different stakeholders need different views of the same roadmap. The biggest mistake is using the same format for executives, engineers, and customers. Tailor the message while keeping the underlying plan consistent.

Treating negative experiment results as failures

A well-run experiment that disproves a hypothesis is valuable progress. It narrows the solution space and prevents wasted investment.

Using Gantt charts for AI research work

Gantt charts imply sequential, predictable work. AI experiments are iterative and non-linear. Use kanban or experiment boards instead.

Not including data work on the roadmap

Data collection, cleaning, and labeling often takes 60% of AI project time. If it is not on the roadmap, stakeholders will not understand where time is going.

Keeping the same roadmap after experiments invalidate assumptions
