A strong AI product strategy answers three questions: What problem are we uniquely positioned to solve? Why will we win against alternatives? And how do we build a moat that grows over time?

Why AI Product Strategy Is Different

1. Problem Space

What specific user pain point does AI uniquely solve? Why can this not be solved with rules or simpler technology?

2. Target Segment

Who is the ideal customer? What is their current workflow? What would make them switch to your AI product?

3. Value Proposition

What measurable outcome do users get? Express as: "We help [segment] achieve [outcome] by [AI capability]."

4. Data Strategy

Where does training data come from? How does usage generate more data? What is the data flywheel?

5. Competitive Moat

What makes this defensible? Proprietary data, domain expertise, network effects, or workflow lock-in?

6. Success Metrics

What are the 3-5 metrics that prove the strategy is working? Include model, business, and user metrics.

AI Competitive Positioning Framework

In AI markets, positioning is about choosing where you will be uniquely excellent rather than trying to be good at everything. The most successful AI products find a narrow wedge where they deliver 10x value and expand from there.

Four AI Positioning Strategies

Vertical Depth: Own a specific industry

Build AI that understands one domain deeply. Medical imaging, legal document analysis, or agricultural monitoring. Vertical players win with domain-specific data and expertise that horizontal players cannot easily replicate.

Workflow Integration: Own the user's process

Embed AI directly into where users already work. A writing assistant inside Gmail beats a standalone writing tool. Integration creates switching costs that pure AI capability does not.

Data Network Effects: Own the feedback loop

Design products where every user interaction makes the AI better for all users. Recommendation engines, fraud detection systems, and collaborative filtering all exhibit this pattern. Early data advantages compound over time.

Cost Leadership: Own the efficiency advantage

Deliver comparable AI quality at significantly lower cost through model optimization, efficient architectures, or operational excellence. Especially powerful in price-sensitive enterprise markets.

Positioning Anti-Pattern

The most common mistake is trying to compete on model quality alone. Foundation models from OpenAI, Google, and Anthropic will always be better at general tasks. Instead, compete on data, domain expertise, integration, or cost. Ask yourself: "If a competitor had access to the same base model, would our product still win?"

AI Feature Prioritization: The AIDE Framework

Prioritizing AI features requires a different framework than traditional product prioritization because AI features carry research risk, data dependencies, and compounding value. The AIDE framework evaluates features across four AI-specific dimensions.

Score 1-5. Measure in terms of user time saved, revenue generated, retention improved, or new segments unlocked. Use data from user research and market sizing.

Data Readiness: Do we have the data to build this?

Score 1-5. Assess data availability, quality, volume, and labeling requirements. Features requiring new data collection score lower than those using existing data assets.

Execution Confidence: How confident are we in delivery?

Score 1-5. Account for model feasibility, team expertise, timeline predictability, and dependency complexity. Novel research carries lower confidence than proven approaches.

AIDE Score Calculation

Formula: AIDE Score = (Advantage x 2 + Impact x 2 + Data Readiness + Execution Confidence) / 6

Why weighted? Advantage and Impact are weighted 2x because they determine whether the feature is worth building at all. Data Readiness and Execution Confidence determine whether you can build it now or need to sequence it later.

4.0-5.0 Build now - high strategic value and high feasibility

3.0-3.9 Plan for next quarter - good value but needs preparation

2.0-2.9 Investigate further - potential value but high uncertainty

Workflow Integration

Deep embedding into the user's daily workflow creates switching costs. Integration with existing tools, customized pipelines, and learned user preferences. Takes 12-24 months.

Level 4

Data Network Effects (Strongest)

Every user makes the product better for all users. The data flywheel creates exponentially growing advantages. Once established, nearly impossible to displace. Takes 18-36 months but compounds indefinitely.

AI products need to balance immediate value delivery with long-term capability building. The 3-Horizon model adapted for AI helps you allocate resources across short-term wins, medium-term growth, and long-term bets.

H1: Optimize (60%)

Current AI features that drive revenue today

Improve model quality, reduce latency, lower costs, fix edge cases, and expand to adjacent user segments. This is where 60% of your team's time should go. Execution risk is low and ROI is predictable.

H2: Expand (30%)

New AI capabilities that extend your product

New use cases, new modalities, new integrations, or new customer segments. These require validated demand and have moderate research risk. Target delivery within 2-4 quarters.

H3: Explore (10%)

Experimental AI capabilities that could reshape the product

Emerging techniques, novel architectures, or entirely new problem spaces. High research risk but potential for breakthrough value. Timeboxed experiments, not commitments. Accept that most will fail.

Review cadence: Assess horizon allocation monthly. As H2 initiatives prove out, promote them to H1. As H3 experiments show promise, graduate them to H2 with proper resourcing. Kill H3 experiments that do not show signal within their timebox. The ratio should flex based on your product maturity: early-stage products might be 40/40/20, while mature products might be 70/20/10.

Building features instead of building moats

Shipping AI features without a plan for how each feature strengthens your competitive position. Every feature should either collect unique data, deepen workflow integration, or strengthen network effects.

Competing on model quality alone

Relying on being "the most accurate" as your strategy. Foundation models commoditize base quality rapidly. If GPT-5 or Claude next version could eliminate your advantage, your strategy is broken.

Ignoring the data flywheel from day one

Launching without feedback collection mechanisms. Every user interaction is a potential training signal. Design your product to capture implicit and explicit feedback from the very first version.

Trying to be everything for everyone

Going horizontal too early before establishing vertical dominance. It is far better to be indispensable for one segment than merely useful for many. Depth beats breadth in AI markets.

Underestimating the speed of commoditization

What takes you six months to build today may be available as an API call in six months. Build strategy around assets that appreciate (data, relationships, domain expertise) not capabilities that depreciate (model tricks, prompt techniques).
