Topology 1: Embedded Model

AI specialists sit within product teams alongside engineers and designers.

Best for:

Companies with 1-3 AI features, where AI is integrated into existing products. Each product team has its own ML engineer and data scientist.

Advantages:

Fast iteration, strong product context, tight alignment between AI and product goals.

Risks:

Duplicated infrastructure, inconsistent practices across teams, AI specialists feel isolated from peers.

Topology 2: Centralized AI Team

A dedicated AI team serves multiple product teams as a shared service.

Best for:

Companies with 4+ AI initiatives that need shared infrastructure, consistent quality standards, and efficient resource allocation.

Advantages:

Shared infrastructure and tools, consistent practices, strong AI peer community, efficient hiring.

Risks:

Prioritization conflicts, slow response to product needs, AI team disconnected from user problems.

Topology 3: Hybrid Hub-and-Spoke

A central AI platform team provides infrastructure while embedded AI engineers sit in product teams.

Best for:

Scaled organizations with 5+ AI products that need both shared infrastructure and fast product iteration. The most common model at mature AI companies.

Advantages:

Best of both worlds: shared tooling plus product-embedded speed. AI engineers have a career community in the hub.

Risks:

Complex coordination, dual reporting lines, requires strong leadership to manage tensions between hub and spoke priorities.

The AI Team Hiring Sequence

One of the most common mistakes is hiring in the wrong order. Hire a team of data scientists without data infrastructure and they will spend 80% of their time on plumbing. Here is the recommended sequence.

Stage 1

Foundation (3-5 people)

1 AI Product Manager, 1 Full-stack ML Engineer (can build end-to-end), 1 Data Engineer, 1 Software Engineer. This team can ship your first AI feature.

Specialization (6-12 people)
