AI-First vs AI-Enabled: Which Product Strategy Should You Actually Pick?

Definitions and the Failure Modes of Each

The Litmus Test
The single sharpest test: if the model returned nothing on every call for a week, would your product still ship value? If yes, you are AI-enabled. If no, you are AI-first. Run the test honestly — not aspirationally.
Test 1 — The dark week
If your model API was offline for 7 days, would customers churn or would they shrug? Cursor: massive churn. Notion: a few angry tweets about AI being down, mostly business as usual.
Test 2 — The pricing test
Is your price set against the AI value (outcomes, actions, replaced labor)? Or is it set against base product value with an AI surcharge? If the AI line item is a small upcharge, you are AI-enabled. If the AI is the SKU, you are AI-first.
Test 3 — The investor test
When you raise capital, are you pitching an AI thesis or a vertical/workflow thesis? AI-first companies (Cursor, Harvey, Decagon) pitch model capability arbitrage. AI-enabled companies pitch their underlying market and use AI as a margin/retention lever.
Test 4 — The org chart test

Pricing

AI-enabled: Per-seat with AI as a feature or add-on. Notion AI: $10/user/month on top of base. Linear: AI included, base seat unchanged. The AI is value-added, not value-replacing.
Evals and quality bar
AI-first: Evals are an SLA. A regression on the core task is a P0. Cursor runs continuous evals on completion acceptance rate. If accept rate drops 5%, the eng team rolls back.
AI-enabled: Evals matter, but a bad output is a soft failure — the user can ignore the suggestion and keep working. Quality bar is high but not catastrophic.
Churn dynamics
AI-first: Churn is tightly coupled to model quality, latency, and cost. A bad week of model behavior can move NRR by 10+ points. Hedging strategies (multi-model, fallbacks) are existential.

When to Migrate From One to the Other

AI-enabled → AI-first migration
Most common in 2026. A SaaS company sees AI usage exceed base feature usage among its top decile of customers, then re-architects to put AI at the center. AI-first → AI-enabled migration

Hybrid: AI-first SKU inside an AI-enabled company
Atlassian Rovo, Salesforce Agentforce, ServiceNow Now Assist: an explicit AI-first product priced and operated separately, while the core platform remains AI-enabled. Lets the company hedge both bets. Trigger: enterprise buyers want an AI line item they can budget and procure.

Cursor — AI-first
Forked VS Code in 2023 specifically to put AI completion and chat at the center of the IDE. Without LLMs, the product is a worse VS Code. Pricing is per-seat ($20-40/mo) but the seat is bought entirely for the AI. Evals are continuous on completion acceptance and edit success rates. Raised at multi-billion valuation on AI-first thesis. 2025 revenue reportedly crossed $100M ARR within ~24 months of launch.
Notion AI — AI-enabled
Notion had product-market fit since 2019 as a docs/wiki tool. AI was layered on top in 2023 as a $10/seat upcharge. The base seat is unchanged. Notion AI adoption is meaningful but not load-bearing — a 30-day model outage would frustrate users but not threaten the business. Eng investment is real but smaller than the base product.
Linear — AI-enabled
Linear is the project management tool of choice for engineering teams because of the base product (speed, opinionated workflows, polished UX). AI features (auto-titles, summaries, agents) are included in the base price. Linear is explicit that AI compounds the workflow, not replaces it. The differentiation is the workflow, not the model.
Granola — AI-first
AI meeting notes. Without the model, the product is a recording app you would not pay for. Pricing is per-seat but the value prop is ‘meeting notes you actually keep’ — which requires the AI. Granola has aggressive eval discipline because a regression in note quality directly affects retention. Their bet on the AI-first frame is why they have invested heavily in model selection, prompting, and proprietary post-processing.
The pattern: AI-first companies started AI-first. AI-enabled companies had product-market fit first and added AI to compound it. Either is a viable path — pretending to be one when you are operationally the other is what fails.
