2. Proprietary Data

AI products built on top of proprietary data become defensible because the model is only as good as the data it sees, and competitors cannot see this data.
3. Workflow Lock-In
Deep integration into the daily work patterns of the user — to the point where ripping it out is a multi-quarter project. Cursor sits in the developer's editor. Linear sits in the engineering org's planning rhythm. Notion sits in the team's wiki. Workflow lock-in is the moat for application-layer AI.
4. Regulatory and Compliance Moat
Industries where compliance is the gating factor: finance, healthcare, defense, legal, government. SOC 2, HIPAA, FedRAMP, EU AI Act conformity. Foundation model labs do not want to build the compliance infrastructure for every regulated vertical, which gives vertical AI products a multi-year head start.
5. Hardware and System Integration
Products that integrate with hardware, OS APIs, or infrastructure that foundation model labs do not own. Apple owns the iPhone stack. Tesla owns the car stack. Cursor and Windsurf own deep IDE integrations that are not trivial to clone. Hardware/system position creates real switching cost.
6. Network Effects

Cursor: What's NOT defensible

Notion: Distribution + Workflow Lock-In
Notion AI works because Notion already has 100M+ users with their content, structure, and team norms inside Notion. AI features layered on top inherit the distribution. ChatGPT trying to be a wiki cannot win against Notion AI inside Notion. Distribution + existing structure = real moat.
Notion: What's NOT defensible
Standalone "AI writing" features. The Notion AI feature that generates copy or summarizes is a commodity that ChatGPT, Claude, and Gemini all do at parity or better. The defensibility is in the integration with Notion's data, not in the writing capability itself.
Perplexity: Brand-as-Default + Search Index
Perplexity's moat is becoming the verb for "AI-native search" — and the proprietary search index, citation infrastructure, and answer-quality flywheel that ChatGPT and Gemini Search have to rebuild. Brand-as-default in a category is a real moat if it sticks before the giants ship a credible competitor.
Perplexity: The Risk
Google and OpenAI both shipping native search with answer-style UX in 2025. Perplexity's brand-as-default is real but the category is being aggressively contested. The next 18 months determine whether brand-as-default holds or commoditizes. Watch user habit data, not feature parity.
What's Genuinely Defensible vs. What Just Feels Defensible
The most expensive AI strategy mistake of 2024–2026 was confusing emotional defensibility with structural defensibility. Here is the audit.
Defensible: Proprietary Data Pipelines (Hard to Replicate)

What it means: If migrating off your product takes a customer multiple days of work — re-uploading data, re-training their team, rebuilding their workflows — they will not switch for a 10% better competitor. They might switch for a 5x better one.
PM Implication: Audit your real switching cost from a customer's perspective. If "export and re-import" gets them to a competitor in under an hour, you have no switching cost moat.
Not Defensible: "AI-First UX"
What it means: Every consumer AI app from 2023 was "AI-first." Two years later, they are mostly out of business or pivoted. UX as a moat lasts about 12 months in a category that foundation model labs have decided to enter.
PM Implication: UX is necessary but not sufficient. If UX is your only moat, your strategy is to stay 12 months ahead forever — which is exhausting and historically does not work.
Defensible: Distribution You Already Have
What it means: Microsoft, Google, Apple, Adobe, Salesforce, Atlassian — these companies ship AI features to existing user bases by default. The default-on AI feature in a product the user already pays for has structural advantage over a standalone challenger.
PM Implication: If you are inside one of these companies, your moat is built. If you are competing with one of them, your strategy must account for default distribution loss.

The Anti-Moats: What Won't Save You
Anti-moat 1: "We have the data flywheel"
Most claimed data flywheels are not flywheels. A flywheel requires that more usage produces a better product, which produces more usage. Most AI products produce telemetry that does not improve the model. Audit honestly: does your usage actually make the product measurably better, or does it just generate logs?
Anti-moat 2: "We are 6 months ahead"
Six months is a year-end planning cycle for a foundation model lab. They can ship a competing feature inside one model release. If your only moat is being early, your moat expires on their release schedule, not yours.
Anti-moat 3: "Our community / Discord / vibe"
Communities are real assets but they almost never survive a 10x better product from an incumbent with built-in distribution. Vibe is a tiebreaker, not a moat. Test: would your most engaged community member switch for a free, better product from Microsoft? Most would, eventually.
Anti-moat 4: "We use a fine-tuned model"
Fine-tuning gives you a 3–9 month edge that gets erased every time the base model improves. Most fine-tuned moats from 2023 are now matched by base GPT-4o or Claude 3.5/3.7 in zero-shot. Treat fine-tuning as a tactic, not a moat.
Anti-moat 5: "We have IP"

Run this audit on your product right now. If you cannot check at least 3 of these honestly, you do not have a defensible AI product yet — and you need a plan to get there in the next 12 months.
We have data competitors structurally cannot get
Not "data we have collected." Data that requires a multi-year operating presence, regulatory permissions, exclusive partnerships, or hardware deployment to acquire. If a well-funded competitor could buy or scrape it in 90 days, it is not a moat.
Switching off our product takes more than a day
Real switching cost comes from data lock-in (proprietary formats, embedded integrations), workflow rewiring (team trained on our model), and habit (muscle memory in daily use). If a competitor can offer a 1-hour migration, switching cost is zero.
We are the default in at least one regulated context
Compliance certifications, government approvals, security clearances, healthcare validations. Regulatory moats compound — once you are the default, displacing you requires the challenger to repeat your years-long compliance work.
Our brand has become the verb in our category
Power users say "I'll Cursor that" or "check Perplexity." Brand-as-default is fragile but real. If your name is becoming the action, you are accumulating a real moat. If users still describe you as "the AI tool that does X," you are not.
Foundation model labs are using us, not competing with us
OpenAI's own staff using Cursor. Anthropic's own staff using Linear. When the model labs themselves are customers, you have positioned outside the lane they are likely to enter. The strongest defensive signal in 2026.
