Users who have tried multiple AI products for your use case are your best source of competitive quality data. Include comparative questions in your NPS and user research: 'Have you tried [competitor] for this use case? How did the quality compare?'
Capability gap mapping
Document the specific capability gaps between your product and competitors — not as a laundry list but as a prioritized map of gaps that are actually affecting deals and retention. Not every gap is worth closing; focus on the gaps that show up repeatedly in win/loss and retention data.
Integration and ecosystem evaluation
AI quality is increasingly not just model quality — it's integration depth, workflow fit, and data access. Evaluate competitors on these dimensions too. Invest in building durable advantages; match, not exceed, competitors on temporary ones.
When to respond vs. when to hold course
Not every competitive development requires a response. Respond when: a gap is causing active deals to be lost or customers to churn. Hold course when: a competitor is targeting a different segment, a feature doesn't map to your core use case, or the competitive move appears to be a distraction. Reactive product development driven by competitor moves is a losing strategy.

Competitive intelligence should feed directly into your positioning.
